Triage: Why Berry Sorting Is the First Great Decision in Wine

There is a moment in winemaking where romance ends and discipline begins. It happens before fermentation, before oak, before blending, before the winemaker gets to speak poetically about terroir. It happens when the grapes arrive and someone must decide what deserves to become wine and what belongs on the floor.

That moment is called triage.

In French, triage simply means sorting. In wine, it means selecting the fruit before it enters the fermenter or press. Not to be confused with tirage, which is the bottling step in traditional-method sparkling wine, triage is one of the least glamorous and most important jobs in serious winemaking. It is also one of the most expensive, especially when done by hand.

The reason is simple: wine is not made better by pretending bad fruit is good fruit. A rotten berry does not magically become elegant because it came from a famous vineyard. A green berry does not suddenly become ripe because it was fermented in a new French oak barrel. A sunburned, raisined, sour, moldy, or underripe berry brings its problems with it. The fermenter is not a confessional booth. It does not absolve sins. It amplifies them.



Triage Begins in the Vineyard

Good triage begins in the vineyard. The best sorting table in the world is still a second line of defense. The first line is the picker. Experienced harvest crews know what to cut, what to leave, what to drop, and what to question. They can see rot hidden inside compact clusters. They know the difference between noble concentration and simple dehydration. They understand that one bad cluster in a lug can contaminate the fruit around it if it sits warm for too long. A good picker is not just a laborer. A good picker is a quality-control technician with pruning shears.

This is why serious wineries train their harvest teams. They do not simply send people into the vineyard and tell them to fill bins as fast as possible. They explain the target: no leaves, no mildew, no bird-damaged fruit, no underripe wings, no vinegar smell, no fruit that looks tired before it even reaches the winery. When pickers are paid only by speed, the winery often pays later in quality. When pickers are trained and trusted, much of the triage happens before the grapes ever leave the vine.

Once the fruit reaches the winery, triage can take several forms.



Whole-Cluster Triage

The first is whole-cluster triage. This is sorting bunches before destemming or pressing. Workers stand on both sides of a sorting table or vibrating belt and remove leaves, insects, damaged clusters, unripe bunches, moldy fruit, and anything that does not belong. This is essential for wineries using whole-cluster fermentation, where stems remain in the fermenter. In that case, the winery is not only selecting berries but selecting stems. Green, sappy, unripe stems can add bitterness, herbal harshness, and angular tannins. Mature stems can bring spice, structure, lift, and aromatic complexity. There is a world of difference between the two.

Whole-cluster triage is common in serious Pinot Noir production, especially in Burgundy and among producers inspired by Burgundy. Domaine de la Romanée-Conti, Domaine Dujac, Domaine Leroy, Domaine de l’Arlot, Cristom, and many others have used whole-cluster fermentation in different ways. But whole cluster only works when the clusters are worthy. If the stems are not ripe and the fruit is not clean, the method becomes a liability. Whole cluster is not magic. It is a tool, and like all tools, it can build a cathedral or smash your thumb.



Berry Triage

The second form is berry triage. This usually happens after destemming. The clusters are removed from the rachis, and the individual berries travel across a table where workers sort them by hand. This is slower, more expensive, and more precise. At this stage, the team can remove individual green berries, pink berries, damaged berries, shriveled berries, pieces of stem, jacks, petioles, and other material other than grapes. Berry sorting is surgical. Whole-cluster sorting is inspection; berry sorting is dissection.

Berry triage matters because clusters are rarely uniform. A bunch can look beautiful from the outside and still contain berries at different stages of ripeness. One side may be sun-exposed and slightly raisined while the shaded interior remains green. Compact clusters can hide botrytis, sour rot, or mildew. Destemming reveals the truth. And sometimes the truth is ugly.

In high-end red wine production, berry sorting can dramatically improve the purity of the final wine. Removing underripe berries helps reduce aggressive green notes. Removing rotten or split berries lowers microbial risk. Removing raisins prevents exaggerated alcohol and jammy flavors. Removing leaves and stems avoids unwanted vegetal characters. Removing insects is self-explanatory unless someone is trying to make protein-enriched Cabernet, which, thankfully, is not yet an appellation.



Mechanical and Optical Sorting

The third form is mechanical or optical sorting. Modern optical sorters use cameras, light, software, and air jets to identify and remove berries or objects that fall outside the winery’s target. They can be set to reject fruit by size, color, shape, or condition. For Cabernet Sauvignon, where berries are relatively thick-skinned and uniform, optical sorting can be extremely effective. For Pinot Noir, which is more delicate and variable, settings must be gentler or the machine can reject fruit that a skilled human would keep.

Optical sorting is fast, consistent, and useful when labor is short. But it is not cheap. Machines can cost well into six figures, and they require maintenance, cleaning, calibration, and someone who knows how to operate them properly. A machine is not judgment. It is programmed judgment. If the winemaker gives it stupid instructions, it will execute them beautifully.



The Cost of Precision

Hand sorting remains the gold standard for tiny, top-end lots because humans can interpret nuance. A trained sorter can smell rot, feel texture, recognize berry condition, and make judgment calls that a machine may miss. But hand sorting is expensive because it eats labor at the worst possible moment: harvest. Harvest is already a logistical knife fight. Fruit must come in quickly, often at night or early morning. Tanks must be ready. Weather can change. Ferments are starting. Everyone is tired. Adding a slow hand-sorting line means adding people, time, and money.

The cost is not just wages. There is also loss. Triage means throwing fruit away. That is the point. If a winery sorts aggressively, yields drop. If ten percent of the fruit is rejected, the wine becomes more expensive before fermentation even begins. If twenty percent is rejected in a difficult vintage, the accountant starts sweating through his shirt. But the alternative is worse: making more wine that is less good.

This is where great wineries separate themselves from ordinary wineries. Ordinary wineries ask, “Can we use it?” Great wineries ask, “Does it deserve to be used?”

There is also a rule I have lived by in the cellar: the costlier the grapes, the more attention we give to triage. When you have spent a small fortune on fruit from a parcel like Beckstoffer To Kalon, you want to be certain you are working with the best possible raw material, and that means taking the time to sort through all of it, berry by berry if that is what it takes. The money is already committed. At that level, triage is not where you save time. It is where you protect the investment, and where you prove the fruit was worth it.



The Consequences of Poor Triage

The consequences of poor triage can be brutal. Rotten berries bring microbial problems and off-aromas. Sour rot can contribute vinegar-like notes and volatile acidity. Botrytis, when noble and properly selected, can create some of the greatest sweet wines in the world; when uncontrolled, it can produce dull, musty, unstable fruit. Mildew and mold can bring earthy, dirty, or mushroom-like defects. Damaged berries oxidize faster and attract fruit flies. Leaves and petioles can add harsh, green, bitter notes. Unripe berries can bring vegetal aromas and hard acidity. Overripe raisins can make a wine taste cooked, heavy, or alcoholic.



Triage as a Tool for Precision Winemaking

One of the great misconceptions is that sorting is only about removing rotten fruit. It is much broader. Triage is about uniformity. Fermentation works better when the fruit entering the tank is reasonably consistent. If one third of the berries are underripe, one third are perfect, and one third are raisins, the winemaker is no longer fermenting a vineyard. He is fermenting a committee, and committees rarely make great wine.

Look at Sauternes, Tokaji, or Trockenbeerenauslese for the most extreme expression of selective picking. At Château d’Yquem, pickers may pass through the vineyard multiple times, selecting only berries affected by noble rot at the right stage. That is triage in its most obsessive form: not just cluster by cluster, but berry by berry, sometimes over weeks. The yield is tiny, the labor cost is outrageous, and the result can be immortal. That is the trade. Greatness rarely comes with bulk discount pricing.

In Burgundy, Domaine Leroy is famous for ruthless sorting and whole-bunch work. Reports from harvest describe large teams sorting slowly and carefully, with no rush to push fruit through the cellar. Domaine de la Romanée-Conti is also associated with meticulous harvest selection and whole-cluster use depending on vintage and cuvée. These wines are not great because of triage alone, but they would not be what they are if mediocre fruit were allowed into the vats.

In California, producers such as Ridge Vineyards, Jordan, Quintessa, Spottswoode, HALL, Chappellet, Kenzo, Silverado, Frank Family, Titus, and others have used hand sorting, automated berry sorting, or optical sorting depending on scale, grape variety, and philosophy. The details vary, but the principle is the same: remove what does not belong before fermentation begins.

There is also a stylistic dimension. A rustic wine may tolerate a little more variation. A natural wine producer may accept more field character, provided the fruit is healthy. A grand cru Burgundy or a first-growth-style Cabernet has no such excuse. Precision demands selection. If the goal is purity, texture, length, aromatic lift, and age-worthiness, then the raw material must be clean. No oak regime can hide bad triage. New barrels can polish a wine, but they cannot remove the taste of rot, leaves, or underripeness. Expensive oak over bad fruit is like putting a tuxedo on a raccoon.



Full-Cluster Triage vs. Berry Triage

Full-cluster triage and berry triage are not enemies. They are different levels of seriousness. Full-cluster sorting protects the winery from obvious problems and is essential when clusters or whole bunches are being used. Berry sorting goes further, especially for destemmed red wines where the goal is maximum precision. Some wineries do both: sort clusters first, destem, then sort berries again. This is slow, expensive, and exactly why the best bottles cost what they cost.



Final Sip

The final lesson is straightforward. Triage is not a luxury step. It is quality insurance. It protects aroma, texture, fermentation health, and the reputation of the winery. It requires trained pickers, disciplined cellar crews, proper equipment, and the courage to throw away fruit that was expensive to grow.

In the end, wine quality is often decided before the first yeast cell begins its work. Once bad fruit enters the tank, the winemaker is no longer creating. He is correcting. And correction is always less elegant than prevention.

Triage is where the winery tells the truth about its standards. Every berry is a decision. Great wine is what happens when enough of those decisions are ruthless.
